This week Wall Street set a new rule for AI companies: heavy capex is fine as long as you show the payoff. Amazon( NASDAQ:AMZN ) reports third-quarter results after the close today. AWS growth measured against capex will decide how the stock responds.
Alphabet Flunked, Oracle Passed, Microsoft Delivered
Alphabet( NASDAQ:GOOGL ) missed EPS consensus by 28.52% and ended a 12-quarter beat run, even though Google Cloud grew 103%. Capex reached $51.36 billion, free cash flow came in at negative $9.07 billion, and management signaled a significant increase in 2027 spending. Shares are down 10% in premarket trading. I've owned Alphabet since April 2012, and this reaction tells me patience with open-ended spending has run out.
Oracle( NYSE:ORCL ) went the other way. It rose 11% after its investor day put a date on the payoff, with Oracle targeting more than $30 billion in annual free cash flow by FY2029. Microsoft( NASDAQ:MSFT ) beat easily with Azure up 48%, and its shares are up 3% premarket.
Amazon comes in strong. Last quarter AWS revenue rose 37% to $42.23 billion, its fastest growth in 18 quarters, with a 39.4% operating margin. Capex hit $54.2 billion, though, and trailing free cash flow turned negative. Shares sit at $252.20, down 4% this week and up 9% year to date.

AWS Growth Against a $220 Billion Spending Plan
I'm measuring AWS against its own 37% pace. With a $496 billion backlog and multi-gigawatt Trainium commitments from OpenAI and Anthropic, any slowdown will draw scrutiny. Margins matter too. The CFO warned last quarter that AWS margins will vary with investment levels and the mix of AI and non-AI work.
Next is capex. Amazon raised its 2026 cash capex outlook to about $220 billion from $200 billion, citing memory costs. After Alphabet's 2027 signal, any early 2027 figure from Amazon will move the stock. That spend has to be powered, cooled, and connected by somebody, and we pulled together seven suppliers riding the expansion in a free report here.
The payoff timeline is what I care about most. Andy Jassy said "at this level of spend and higher, we have clear line of sight to strong financial returns." He laid out a framework where servers break even in a little less than three years, but he gave no date for free cash flow to recover. Oracle just showed what a date is worth.
Finally, the Anthropic stake. It produced a $53.4 billion pre-tax gain last quarter, and Alphabet's equity loss shows those marks can swing the other way.
What Moves the Stock Either Way
Beating estimates may not be enough. Amazon beat in 11 of its last 12 reports, and the stock still fell on the day after three of those beats. If AWS holds or tops 37%, margins stay near 39%, and Jassy gives a free cash flow timeline, Amazon passes the test the way Oracle did. If AWS slows while capex rises and the payoff stays open-ended, the reaction could look more like Alphabet's. Every company is now spending on AI, and tonight shows whether investors see Amazon's spending as a return or just a cost.
