Citi sees a rising risk of what it called a hard resetas incoming CEO Anil Chakravarthy takes over on December 1 amid important leadership vacancies, including the CFO and head of Digital Media. The bank expects those changes, combined with a shifting Creative strategy, could lead to a weaker fiscal 2027 outlook when Adobe reports fourth-quarter results.

The strategic shift is important.

Adobe is increasingly prioritizing user growth through AI products such as Fireflyrather than relying as heavily on Creative Cloud price increases. Citi believes that could help expand Adobe's funnel over time, but it may hurt annual recurring revenue growth in the near term as more users enter through lower-priced products.

The bank estimates that this strategy could create roughly 200 basis points of pressure on fiscal 2027 ARR growth, with another 50-basis-point headwind as Adobe laps previous Creative Cloud pricing increases. Citi also cited weak small-business demand and growing competition from web-based and AI-native creative tools.

As a result, Citi cut its net new ARR estimates for fiscal 2027 and 2028 by roughly $470 million and $500 million, respectively. It now expects total ARR growth of about 5.3% in fiscal 2027 and 4.5% in fiscal 2028, roughly 200 to 300 basis points below Wall Street expectations.

Margins could face pressure too.

Citi lowered its fiscal 2027 non-GAAP gross-margin estimate by 70 basis points, partly reflecting AI inference costs that Adobe has not yet fully monetized.

Investor Takeaway

I think Citi's call gets to the heart of Adobe's problem.

The company is not necessarily losing the AI race, but the economics of adapting to it may be worse before they get better.

Adobe wants more users, more Firefly adoption, and stronger positioning against AI-native rivals. But if that means fewer price increases, lower-priced entry products, and higher inference costs, near-term ARR growth and margins could weaken at exactly the wrong time.

That is what Citi means by a hard reset.

For investors, the key things to watch are Adobe's fiscal 2027 guidance, Creative ARR growth, Firefly monetization, pricing strategy, executive appointments, and whether AI-first user growth eventually converts into higher-value subscriptions.

Adobe still has enormous scale and a powerful installed base.

The question is whether Wall Street is still modeling the transition too generously.
